Doing the right things, but still stuck

What if you know something needs to change?

You know something needs to change. You have defined your values, involved your people, and have a clear sense of where you want to go. There is willingness across the organisation. But day to day, not much has shifted. How people work together still feels stuck, and moving things forward is harder than it should be.

This was the position a medium-sized logistics organisation found itself in. With around 100 staff across three sites, it was still living with the effects of earlier change efforts that had not landed well. There were pockets of tension, a history of HR disputes, and teams that felt bruised. Staff turnover was high, and performance was suffering.

They had already taken an important step by shaping a new set of values with staff. But they had reached a familiar point: they knew where they wanted to get to, but not how to make it real.

Getting on the bike together

The leadership team knew they needed to try a different approach. As a senior leader put it, “We knew that as a leadership team we couldn’t pedal this bike alone.”

They brought in Morphology to work alongside them. Not to take over, but to help them understand what was getting in the way and how to move forward in a way that would last.

The work began by creating clarity. Together, they shaped a simple, shared narrative for the change: why it was happening, what it would involve, and how people could take part. That was then communicated in ways that worked for different teams and shifts, including drop-in sessions, intranet updates, emails and FAQs. This helped build early understanding and trust.

Understanding the reality

The next step was to understand how things actually worked in practice.

Through conversations with managers and staff, we explored what it felt like to work in the organisation, what was working well, and what was not. Alongside this, Morphology reviewed the operational processes that shaped day-to-day delivery.

Because culture is not just about values. It is also about the systems that shape behaviour.

This helped surface not only the original challenges, but also other factors influencing them, including the bonus scheme and approach to learning and development. As Kate, HR Director, later reflected, taking the time to understand the starting point made it possible to see the gap clearly and design something that would genuinely support their people.

Putting change into practice

With that understanding in place, the organisation began to put change into practice.

Together, we shaped an approach that suited their context. This included clarifying what their values looked like in everyday work, introducing more regular conversations about performance, and creating clearer ways to talk about both tasks and behaviour.

Practical tools, guidance and simple materials helped people engage with the changes and build confidence in using them.

Throughout, Morphology worked in partnership with the leadership team. Thinking was shared, decisions were made together, and capability was built along the way. The work became part of how they operated, not something done to them.

Riding with confidence

As the new approach took hold, something shifted. Not just in how performance was managed, but in how the leadership team understood change itself.

“This project didn’t just solve a longstanding problem,” Kate reflected. “It transformed the Executive team’s understanding of how to deliver change.”

That understanding has stayed with them. “I am much more confident in the best way to manage any change in the future.”

A senior leader described it simply. “What made Morphology special was that instead of jumping on to the front and dragging us with them, they kindly fitted some stabilisers so we could pedal more confidently alone. Before we knew it, they had removed them and we were pedalling off into the future with renewed capability.”

The result was not only a shift in culture and performance, but a leadership team better equipped to lead change for themselves. That is when Morphology knows the work has done what it needed to do.
